An agency is easy to cut when nobody can tell what it did

We are a marketing agency in the Garden Route, based in George, built around the opposite habit. Every piece of work, every comment, every approval and every result lands in a record with a date on it, and the record is yours rather than ours.

Why marketing is the line that gets cut first

Marketing budgets have stopped growing. Across the businesses Gartner surveys they sat at 7.7% of company revenue in 2025, flat on the year before and down from 9.5% three years earlier. Agencies now take 20.7% of what is left, and 39% of the marketing leaders asked said they intend to cut that further. That is not a bad year for agencies. It is a verdict.

The interesting part is why. It is rarely that the work was bad, because almost nobody is in a position to say whether it was. Nielsen asked marketers whether they could measure the return on their own spend and 85% said yes with confidence. When the same study looked at who actually measures it across their channels, the number was 32%. The gap is not between agencies and their clients. It sits inside the people selling the work.

For an owner-run business that is a worse position than it sounds. If you cannot see what was made, or what it did, the only lever you have left is whether to keep paying. So the budget gets cut in a bad quarter, the brand goes quiet, and eighteen months later somebody starts again from nothing. Cutting is a rational response to opacity. It is also a terrible way to run a business, and the opacity is the fixable half.

    Everything published or sent, in a portal with a date and an approval against each item. This is the only layer most clients ever see, which is exactly the problem.

Layer three is where the money went, and it is the layer with the least judgement in it. Research, drafting, resizing, scheduling and reporting are skilled but repeatable, which is precisely what machinery is for. That single move is why the same scope costs roughly a third less here, and it is the whole explanation. There is no cheaper version of layers one, two and four, and we do not sell one.

Four things owners believe about agencies that cost them money

None of these are controversial inside the industry. All four are close to universal outside it, and each one has a predictable bill attached.

Cheaper has to mean a lighter version of the same thing.

It depends entirely on which layer got cheaper. Ours fell where the production hours fell, and nowhere else. The research, the plan, the judgement about what to make and the person who signs it off are all unchanged. What stopped being billed as hours is somebody typing, resizing and scheduling. Be suspicious of a cheaper price that cannot tell you which layer it came out of, because the usual answer is strategy, and you will not notice for six months.

A bigger team means more attention on my account.

It usually means more handoffs. Every person standing between you and the work is somewhere a brief loses a detail, and it is why so much agency output reads like it was made for a company adjacent to yours. What actually predicts attention is how few steps there are between the person who heard what you wanted and the thing that gets made.

The agency should hold the accounts. That is what we pay them for.

You should own your ad account, your analytics, your domain, your pixel and your audience data outright, with the agency holding admin access on your account rather than the other way round. Anyone who resists that is protecting the switching cost, not your data. It is also the single cheapest thing on this page to fix, and the most expensive one to have got wrong when a relationship ends.

What you are paying for is the decision about which twelve things to make out of the hundred you could have made, and that decision is worth more than all twelve put together. An agency that will only ever discuss volume is telling you which layer it is confident in.

Being straight about how this works, because you are entitled to ask. The specialists above are trained systems, each built on its own discipline and its own brief for your brand. They are not people, and we are not going to pretend otherwise or show you stock photographs of a team that does not exist. What they are is the reason a business your size gets a copywriter, a designer, an SEO specialist and an analyst on the same account, at a price that would normally buy you one junior.

A person directs them, and a person reads and signs off every single thing before it reaches you or your customers. Nothing goes out unread. The full policy is published, including what never goes into a model and what we will not use this for.

The limits

What we will not take on

Scale is capped at four clients at a time. That is a real operational limit rather than a scarcity device, and when it is full we will say so.

If a job genuinely needs a full production crew, a photographer on location or a media buyer sitting in your building, we will tell you before you sign rather than after. We have said no before and we will again.

And we will not promise search results in weeks, because search does not work in weeks. If someone has told you otherwise, that is worth knowing before you pay them.
